Fractional, Interim, or Full-Time: Matching the Executive to the Moment

Who should be sitting in that seat right now?

When a leadership role opens, most family and closely held businesses reach for the same answer: hire someone permanent. Recruiters often point the same way, since permanent placement is how their business model works. And many owners have limited experience recruiting senior executives from outside the company.

A permanent hire is sometimes exactly right. It is also one of several options, and the best choice depends less on the title than on what the business is going through.

Last week we looked at what a fractional CFO does for a manufacturer. This week, we step back to a bigger question: which model fits the moment you're in?

Start with the Moment, Not the Title

Before deciding who to hire, it helps to clearly define what the business needs. How urgent is the need? How strong is the team around the role? Are the owners aligned on direction? Is the budget ready for another full-time executive salary?

The answers point toward different models:

Fractional: Senior Leadership, Sized to the Need

A fractional executive works part-time, on an as-needed basis, from as little as one day a month or week. Unlike a consultant who recommends from the sidelines, a fractional leader embeds in the business and leads the work.

A fractional resource fits companies with an urgent need and a team that still needs strengthening. It also suits owners who aren't ready to carry another full-time executive salary, or who want to limit risk before making a bigger commitment. And sometimes, a business can benefit from multiple fractional resources.

Interim: Steady Hands in an Empty Seat

An interim executive steps into the role temporarily. For a family business, that creates something a permanent hire can't: a trial run of an executive without an all-in commitment.

Interim makes sense when ownership isn't fully aligned on the long-term direction, or when qualified permanent candidates are hard to find. It also brings stability when a seat opens suddenly and the team underneath it needs support.

Full-time: When the Timing is Right

A permanent hire is the right call once ownership is aligned and the role is comfortably affordable. Timing matters too. A permanent hire works best when it is timed well with the company's succession plan.

Sometimes, an Advisor Comes First

Some situations call for advice before anyone takes the seat. An outside advisor or coach is a better first step when the company still isn't clear on what kind of talent it needs, or when a strong internal candidate will be ready soon. Advisors also help when a leadership or ownership change is on the horizon.

Where the Default Goes Wrong

Defaulting to a permanent hire carries real risk. The new executive may not fit the culture of a family-owned company. Severance gets expensive when a contract must end. Sometimes the business pays full-time cost for work a part-time leader could handle. And unclear roles or decision authority can create friction that lingers long after the hire.

Interim and fractional arrangements lower that risk. Severance usually isn't an issue, and ending a temporary engagement has less effect on culture and morale than letting a permanent executive go.
